3 Questions to Help You Set Deadlines for Your Personal Goals (and how to remain accountable to them)

The Twelve of Nevermber - the date for your goals.Many clients tell me that they find it easier to work to an externally set deadline. Personal projects seem to drift along without end, especially when life gets in the way. So what can be done about it? The short answer is to set your own deadline and build in accountability to the process. In this brief post I offer three simple questions that I ask clients. These questions will help you to overcome procrastination, set your own deadlines and increase your motivation.

When would it be too late, to achieve your goal?

  • 1. By what date will you be disappointed that you have not completed this project or reached this goal? In other words ‘what date’s too late?’

This gives a possible end date by which procrastination has gone too far. A goal is really only a goal if it does have a target date. Until then it’s just wishful thinking. An end-point allows you to move out of the ‘intention phase’ and to begin making concrete plans.

Now that you have a latest possible date, it helps to review the reasons. How come this feels too late? If you pass this date, how do you imagine you feel? What are the other negative associations with passing this date? What are the negative consequences of dragging things out until the last-minute? It helps to get something in black and white, so make a list. This becomes something that you can add to and review from time to time. Sticking to your goal will help you to avoid all of this down the line.

What’s your delighted date?

  • 2. For you to be absolutely delighted and elated, by what would you have to meet this goal?

Together with the first question, you now have range for the target date for your goal. the nest change is to inject a little realism.

What date is most realistic to complete your project?

There’s a phrase I use in coaching that I use to preface questions: ‘Knowing yourself as you do’. Coaching should be from a position of realism and self-knowledge. In the ubiquitous SMART goals, the A and the R represent Achievable and Realistic.

  • 3. So, knowing yourself as you do, what would be the most realistic date, between your ‘disappointed’ and ‘delighted’ deadlines for you to complete this goal/project?

This allows you to take into account obstacles, or just aspects of everyday life. The example I often use is starting a healthy eating plan on 23rd December when you also want to enjoy Christmas.

Goal completion: Delighted to Satisfied to Disappointed

Not only do these three questions give you a range of dates to use, they also have an emotional value attached, which helps to address some of the impetus that comes with external goals. This may be enough for you to pick a date, put it in to your diary, program the count down on to your phone or stick a note to the front of the fridge. The question then becomes, how do you maintain the momentum? Aside from engaging the services of a life coach will keep you accountable to your goals, there are techniques you can use by yourself.

The first step is to acknowledge the importance of this target date. If you nurture the attitude that it can move if something else comes along, then it will keep moving. Think about what you do if you are no likely to meet an externally set goal? What’s your process? As soon as you know your are not able to meet the original deadline, you estimate how much longer you would need and then contact the outside person to renegotiate a new deadline. However, the odds are that there will be some room for manoeuvre but not much. It’s important that you use the same criteria to re-set your own goals. If you don’t the over-arching message is ‘this is not important enough’. If you make a habit of reinforcing the ‘not important enough’ message it’s unlikely that you will meet the goal.

Using a formalised procedure for goal-setting

Some people find acronyms useful, others loathe them. There are a lot of them about, with SMART and GROW being the most famous. My own addition to the goal-setting acronyms is GO-FLOW. It’s a development of the GROW acronym. I came up with to fit in with the water-based theme of my book Don’t Wait For Your Ship to Come In. . . Swim Out to Meet It!  GO-FLOW stands for: Goal, Observation, Feelings, Limitations, Options, Will. For more information see: Going For Your Goals or Going with the Flow.

There are many goal setting tips on this site (See: Goal-setting Posts ). The important thing is to find a formalised system to help you keep track of the goals. One development of the SMART goals formula I use is SMARTER: Specific, Measurable, Achievable, Enthusiastically Phrased and Reviewable. Goals evolve as we progress, especially with regard to achievability and realism.  However if you need to readjust target dates it shouldn’t be done with a shrug of the shoulders. it should go through a formal process, even the act of putting the new date on a calendar or in your diary. ‘Whenever I can fit it’ means the goal is unlikely to be met.

Rewards as accountability

The most powerful of tools for shaping and changing behaviour is simple rewards. Working on goals should be a thankless task, so it’s important to break down bigger goals into smaller steps and build in a series of rewards as you complete the steps. When you are rewarded it makes it more likely that a behaviour will be repeated. So give yourself something to look forward to as you progress with your goals, obviously keep the reward proportionate to the achievement. You should save the bigger celebration for the end.

It can be more difficult to meet goals that do not have external deadlines. The main difference is that we often approach external deadlines more seriously. This post has offered a process and ideas for creating more compelling personal deadlines to make sure that  perpetual postponing is not inevitable.

Why Other People Matter and How Building Social Networks Supports Personal Growth, Confidence and Self-Esteem

The hierarchy of needs proposed by Abraham Maslow has transformed our understanding of motivation. It is so ubiquitous in training courses that I, jokingly apologize for including it in my confidence and esteem building workshops. When my book Unlock Your Confidence was going through the editing process, the editor even questioned whether I needed to include a diagram at all!

Maslow Hierarchy of NeedsHowever I felt I was adding something to the use of Maslow’s hierarchy. It’s a simple observation but a crucial one that the various needs are organized on a scale from ‘survival to growth’. This allowed me to link Maslow’s work with other psychological theories that inform confidence building. It also helps to answer the criticism that self actualization (the need for each of us to reach our own true potential) is an inherently self-centred concept. In this post I show how the hierarchy of needs fits in with the concept of psychological hardiness and the broaden and build approach to personal development. All of this psychological concepts inform my confidence-karma approach to personal development. First, let’s look at the needs pyramid.

Maslow’s Hierarchy of Needs, Self-Esteem and Belongingness

The hierarchy is expressed as a pyramid with basic needs at the bottom and higher need of self-actualization at the top. The emphasis of the basic needs is survival such as food drink, rest, sex and so on. At the next level we have safety and security needs. Further up we have love and belonginess needs, then esteem needs, then cognitive needs (finding meaning), then aestetic needs (appreciation of beauty) and finally at the top we have the need to reach our potential. Maslow’s theory emphasizes that the lower needs must be satisfied before we can attend fully to the next level up.

Esteem needs are half-way up the hierarchy and if we are not meeting our needs at the lower levels, self-esteem is harder to achieve. At this level is also self-efficacy, the sense that we are effective agents in the world. This is closely allied to self-confidence. What we learn from the needs pyramid is the importance of the idea of taking care of physical needs (that is, self-care) as stepping-stones (or building blocks) to confidence and esteem. It’s difficult to feel good about ourselves if we do not feel healthy. It’s difficult to be effective, active agents in the world if we are hungry, thirsty and tired.

What is also notable about the need’s hierarchy is that love and belonginess precede esteem needs. So connecting with other people is also a building block for esteem and confidence. It is important to recognise that many emotions and character traits are only meaningful in the context of other people. When you are on a desert island it’s difficult to feel shy or outgoing when it’s just you, the sea, the sand and the coconuts! Other people give meaning to what we think of as our personalities. The importance of connecting with people is also a key part of coping with changes in your life as we consider next.

Psychological Hardiness and Social Interaction

The need to belong fits with the concept of psychological hardiness, similar to resilience – the ability to bounce back, psychologically from life’s challenges and change. Hardiness acts as a buffer for heath and well-being and involves adopting the three key attitudes of commitment, control and challenge. The main attitude relevant here is commitment, that is, attitude of taking a genuine interest in other people and having a curiosity about the world and getting involved with people and activities. The opposite of commitment is alienation, which involves cutting yourself off and distancing yourself from other people. Co-operation and sharing and encouraging positive emotions is also an important tenet of positive psychology.

Broaden and Build – Thriving Rather Than Just Surviving

By this theory of personal development we should focus on investing time in positive emotions to create a buffering effect for stress. It also helps us to accessa broader pool of possible responses in stressful situations rather than the typical fight or flight responses. It’s easy to see how aggression, anger and competition have immediate short-term gains in terms of survival. However, co-operation and altruism have a key role in building social networks. All off the greatest an most significant things in history have been acheived through co-operation. When we are stressed we have a very narrow view of the world. When commit to relax we are able to reach a broader range of human emotions and cognitive responses and connect with others. It’s the difference between thriving and merely surviving. Confident people put other people at ease. We learn more effectively when we relax. It brings out the best in people.

The Confidence-Karma Approach to Confidence and Esteem Building.

Briefly Describe the Problem Then Focus Intensely on Solutions

Feeling ‘Listened to’

Talking about problems allows us to hear the problem outside of our own inner dialogue. Simply by finding the precise words to explain our problems to another person can cause a shift in perceptions. Some people seek coaching based on a perception that it is a lot like counselling. Of course, there are cross-overs in terms of some of the basic assumptions of Carl Rogers’s Person-Centred Therapy. Rogers talks about creating the ‘necessary and sufficient conditions for change’ and recognizes clients as the experts in their own lives. The therapeutic relationship is also paramount. It’s unusual to be another human being and feel totally ‘listened to’. It rarely happens in everyday life.

General description of the past and a detailed picture of the future

Now some clients, encouraged by the therapeutic relationship, feel the encouraged to explain in the finest details the issues that brought them to seek counselling. The idea is that greater understanding helps to facilitate change. In coaching it’s not necessary to know how you got here in the minutest of detail. As part of my coaching training I underwent the coaching process as a client. I quickly realized that I favoured the convoluted explanation to ensure that the coach understood every minute detail of the problem, how it had arisen and so on and on and on. The coach asked me ‘Where is this taking us?’ The question stopped me in my tracks. Early in my coaching practice I had experienced clients who felt the need to give me the fullest possible picture. This simple principle of ‘where is this taking us’ helped me to shape the sessions to better focuses them on the future. My own version of the intervention is ‘I’m getting a very clear picture of what you want to move away from. I’m less clear about what you’d like to move towards. Perhaps you could fill in a few of those details’. There is a fine line between hearing the client and getting bogged down in so much detail that all avenues of possible solutions are closed off.

If there ain’t goals then it ain’t coaching

Coaching is ultimately about goals. There’s a mantra often quoted that ‘if there ain’t goals then it ain’t coaching’. It’s been a long recognized research finding that all forms of therapy have pretty much the same outcomes. It’s called the equivalence paradox. However I would argue that some therapeutic models lend themselves as better bases for coaching than do others. Cognitive-Behavioural Therapy (CBT) is a problem-focused type therapy that emphases changes in the ways we perceive the world and the way we act in it. Gestalt therapy is focused on the ‘here-and-now’ which has parallels with coaching. However with psychodynamic approach with its emphasis on unconscious processes the common factors are not so clear.  A former psychodynamic practitioner colleague proposed a model of coaching called ‘Cognitive-Analytic Coaching’ as an alternative to CBT. Apart from being a somewhat unfortunate acronym, the strong emphasis on analysis seems at odds with basic principles of coaching. There might be lots of thinking and analysing but the action element appears underplayed. It’s almost an afterthought.

Meaningful and practical steps to change

TV therapy-based programmes invariably pay homage to cod-psychoanalysis and often parents or teachers get the blame for everything. However it’s not necessarily the case that this insight will inspire any move forward in life. It might help to reinforce helplessness and become the justification for things to stay as they are. As well as digging over the past such programmes are also heavy on the symbolism. It just so happens that symbolic gestures look good on camera. However it’s unlikely that the programme producer asks the ‘client’ if standing at the seashore, letting balloons go at sunset chanting to the great baloon god is personally meaningful. Such TV-friendly dispays create the illusion of doing something without actually doing anything at all. Unfortunately, some ‘inspirational’ models of coaching follow a more ‘poetic’ approach to personal development. However, evidence-based coaching has a stronger emphasis on meaningful empowerment and practicalities. In my practice, any kind of exercise is based on client insights and always meaningful to them. If a coach tries to cajoles you in to trying ‘hocus pocus nonsense’ against your better judgement, then find another coach. Bullshit never takes precedence over meaningfulness.

Following the 80:20 principle

Coaching is often about making small significant insights rather than waiting for ultimate mysteries in life to be revealed. In my practice I operate the 80:20 principle to structure coaching sessions. This is in line with the CBT approach and the Solution Focused Brief Therapy (SFBT) approach. So, you would describe the problem or issue for 20% of the session and in the remaining 80% we would explore solutions. It follows the principle that the more we talk about the problem, the bigger it gets. Giving more time to solutions (even tiny little ones) can create a shift and begin building confidence and motivation right away. Solution-Focused Brief Coaching is about creating a different mindset. The coaching relationship begins with the coaching helping you to explore things from different perspectives. As the coaching process continues, you the client, get to learn the solution-focused perspective so that it becomes an automatic alternative to the problem-oriented mindset. Part of this mindset is to consider the smallest shifts and smallest actions to tackle the issue rather then trying to tackle the whole problem head on. Often a seemingly insignificant change leads to a significant change in perception.

Heaven doesn’t necessarily need to have a religious connotation. We can just take it to mean ‘higher purpose’ or ‘fulfilment of values’. As a coach, one of the things I do is to help people complete MBA application forms. For the top business schools, candidates are required to write a number of short essays relating to themselves. Some people are bewildered by the numerous questions and all the nuances of wording. However, invariably when we break it down, there are often three main questions: (i) What are your goals, (ii) What are your values, and (iii) What’s the relationship between your goals and values.

At the heart of this Browning quotation is the relationship between goals and values. Now happiness may be one of your core values. There’s a strong connection with goals, happiness, and personal growth. Goals need to stretch us. If we make goals too easy, we become bored and lose motivation. If we make them too tough, then we give up and lose confidence. So we need to reach for something we can’t presently grasp but is still within sight. Computer games succeed or fail on this principle. If a game is too easy, it will be cast aside in no time. If it’s too difficult, players simply give up. Getting the balance just right is what makes people coming back to a game. There’s enough progress to maintain motivation.

A common experience of computer game player is becoming so engrossed in a game that we lose all sense of time. In psychological terms this is known as ‘being in flow‘. I’ve mentioned this concept in earlier posts. Coined by the positive psychologist Mihaly Csikszentmihalyi, he regards it as a key to happiness. That is, we set goals that stretch us in areas that interest us and usually support our values. Positive psychologist Martin Seligman refers to our strengths as ‘values in action. According to him, this living to our strengths and values leads to Authentic Happiness.

So, the Browning quotation is a useful motto for personal growth. Yes it’s something to be passed on Facebook and Twitter for daily inspiration. It’s also a great principle to live by and work towards.

A Psychologist’s Year in Cafe World – Part Four: Self-Service Motivation & Strategy

This is the fourth of my posts offering psychological insights into the computer game Cafe World.

Café World (CW) is a café-themed, goals-based computer game where players build and furnish their fantasy cafés and complete tasks, which involves “cooking” dishes, serving drinks and interacting with other cafe owners in their neighbourhood.
CW has three points systems running concurrently, each representing a different aspect of the game and influencing strategies for play. There are coins which you earn by selling your food for a profit. There are also points that reflect your experience as a Chef. New levels unlock new recipes. There are also buzz points. These indicate the popularity of your café and how many visitors you are getting. The appearance of you café has only minimum effect on your rating. As long as you have easy access to chairs and food on the tables, then it’s easy to maintain the maximum buzz points.

So, apart from taken a total random approach, basically there are three main strategies in CW. Either you cook dishes for profit (coins) or you cook for reputation (Chef points), you cook based on your tastes in the real world.. All dishes in CW have separate points and profit ratings. Now in the early stages it is a good strategy to focus on money. This allows players to buy more tables and chairs and buy the more expensive dishes that also yield higher profits. In later stages once you have enough money, to ascend the levels it best to select dishes that yield more points, but are not necessarily the best money spinners. With the third strategy, people cook the type of food they like. So people who don’t like cheese won’t cook virtual pizza. This decision robs them of access to the dishes that would help them ascend through the levels in the game. So either, these people have not grasped that different rules apply. After all, they should be cooking for their customers and not for themselves. Maybe they are playing the game in their way and are not bothered about succeeding, just having fun.

Playing a computer game requires a degree of focus, motivation, determination, the ability to manage time and the ability to take action. It also causes us to pause and reflect about our values in life. I don’t see myself as a competitive person, but clearly I am. I did get a certain amount of pleasure from ascending the ranks and passing veteran players whose achievements seemed unattainable when I first started playing. However, playing CW also affirmed my value of cooperation. It also helped to remind my strategic skills at a time when I had unfamiliar real-world tasks to complete. It was also enormous fun, except when there were software conflicts and the program kept crashing. However, as frustrating as this was, it caused me to experiment with different browsers. I learned that the Flash application on which CW is based can conflict with other software, especially if the Flash code is not well-written. Yes, it is only a game but the principle applies to real world obstacles and problem solving. All too often people give up on their goals when life’s obstacles get in the way. Sometimes we need to find a way around the obstacle and sometimes we need to be patient. Either way, giving up is not going to get us closer to the desired result. Being resourceful or even asking for help may indeed get us over hurdles.

Focusing on values is the cornerstone of motivation for achieving goals in the real-world. What is important to you in life? What values do you stand for? Are your goals linked to your values? In the first part of this series of posts in Just Being SociableI considered the importance of co-operation as a source of motivation in my life, and the quality that motivated me to continue playing CW. Other values dear to me include fairness, curiosity and the love of learning. All of these have an impact on my motivation.

Values and motivations are not always as simplistic as in CW. However spending time to work out what is really important will help pull you along when your goals get tough. It can also serve as a challenge. If you know what is really important to you in life, then what actions are you taking that directly support these values? It’s no point valuing ‘adventerousness’ if you never embark on an adventure!

Judging from the flurry of activity on my blog posts about New Year’s resolutions, I’m guessing ‘nerves are becoming frayed’ and ‘will power’s on the wane’. However it’s no time to give up. . . it’s time to take stock, recoup and move forward. Stumbling on your new year’s resolutions is not about ‘failure’, it’s about feedback. And when I write ‘Say ‘No’ to New Year’s Resolutions’, I’m not anti-personal development’. Far from it. I’m just anti ‘yo-yo self help’. There’s a big difference. Making positive changes in our lives is not about random ‘getting caught up in the moment’ vague wishful thinking. Real life changes require real planning. Your will power is not the problem; your planning is, that’s all. You can fix that. Creating a compelling action plan gives you an opportunity to develop confidence in your strengths and skills.

So if you find your resolve weakening, don’t take this as an indication that you should give up on your goals. Instead, take this opportunity to use this feedback to adjust your action plan. If what you are doing is not working for you, make the necessary adjustments and try again. Don’t wait until next year or next month or any other symbolic date. Use the feedback while it’s ‘hot’ and take action, now!

Ten Good Reasons to Make a Life Change. . . Apart From “It’s the 1st of January”

Making life changes just because it’s the 1st January may be the impetus to take the first step, but will it be enough to carry you through when the going gets tough, or when things don’t go exactly to plan, or when you meet obstacles or when you stumble or falter along the way. The answer of course is no! The main problem is. . .it just can’t be January 1st everyday of the year. Everyday can’t be brimming with symbolism and significance. It’s clear you’ll need more to go on!

The problem with New Year’s resolutions is that the ritual gets in the way of the reality. We assume the first day euphoria will last, and we assume that all we need ‘will power’ to carry on. It won’t last and will power wears down. It’s like a rechargeable battery that needs topping up, regularly. The question is: ‘With what?’ The answer lies in getting in tune with what motivates you.

Start by listing TEN reasons for making a life change or setting a goal. Now consider whether these are internal (intrinsic) motivations or external (extrinsic). External motivations are things like money, praise, chocolate, adoration and so on. The motivations come from outside of yourself. The big question is: ‘What happens when the external motivations dry up or run out?’

Internal motivations are all about your values and come from within. Job satisfaction is an internal motivator. You’re doing a good job from a inner value of ‘doing a good job’ not because someone is paying you or coercing you into to do it. Wanting to feel healthier and have more energy are better motivators that gaining praise from others. You really must be doing it for yourself.

So what figures most highly on your list of motivations? Are there more internal than external or vice versa. The key to staying motivated is looking for more internal sources of motivation, as these are less likely to run out. So if you need to go back and rewrite your list, or add a few more internal motivators. You are far more likely to succeed in your goals if you are doing it for yourself. Keep adding to your list as you go along.

New Year’s resolutions often rely on one external motivation. . .it just happens to be the first day of the year in the Western world. Each day you continue with your life change is a day further away from January 1st. Of course if it’s going to help give you the kick-start of confidence you need, then use it. However, remember that it’s only the spark that ignites the flame. To fuel the flame you need to focus on your internal motivations!

Is New Year’s Day the Best Time to Make Life Changing Resolutions?

The first day of a brand new day brims with symbolism and significance as we ring out the old and ring in the new. What better day to make life changes? The whole ‘brand new year, brand new you’ philosophy certainly gets us started but is it enough to carry us through? And, if it’s the only thing driving you then could it be more of a millstone around your neck rather than a motivational milestone?

All too often we hit an obstacle on our ambitions resolutions and think ‘Ah f**k it, I’ll try again next year!’. The concept of a ‘resolution’ has become so tied up with ‘New Year’ that it’s difficult to think of making them at any other time but the new year. So let’s look at what the various meanings of ‘resolution’:

A resolution is a decree or a declaration. It’s a promise, an oath, a pledge, and a vow. Resolution means determination, steadfastness, tenacity and firmness. A resolution is the upshot, the solution, the answer. It’s the positive outcome. It’s the preferred end state.

Looking at these various definitions, there’s nothing about investing everything in one particular day. We can resolve to show resolve at any time. January 1st is an arbitrary day. In England before 1752 the ‘civil or legal year’ began on 25th March. So is that why the tenth month ‘October’ sounds as if it should be the eighth? Added to this we have the start of the tax year, Chinese New Year, Jewish New Year, Muslim New year, the new year that starts with your birthday. . .and so on. There are plenty of new year’s day’s to chose from. But why wait? Isn’t the first of the month a good enough place to start? What about any Monday? Any day with ‘day’ in its name? Come to think of it, any day that you chose to make a resolution becomes imbued with significance.

However, if you are one of those people who likes to go with ‘tradition’ and plan to make your New Year’s resolutions, why not get a bit of practice in beforehand? The success of resolutions hinge on the degree to which you are prepared. So before you get carried away by taking on too much, why not give your resolutions a test run to see how realistic they are? Also ask yourself this question: ‘What contingency plan do you have in place, should you meet an obstacle or stumble?’ Do you give up and wait until next year, or do you make adjustments and get right back to it, irrespective of the date? Do you resolve or resign?

Better still, say ‘No’ to new year’s resolutions, embrace the various definitions of  ‘resolution’ and resolve to set goals instead!

The four basic psychological skills for elite performance are:  relaxation; goal-setting; self-talk; and creative visualization. Here are three exercises utilizing these skills. Practised regularly they will support and enhance personal development and elite performance:

(i) Relaxation: Our ability to control our stress response has a profound effect on human performance and how we process information.

(ii) Self-Talk: The way we talk to ourselves – our inner dialogue – creates self-imposed limitations for how we view the world and what we do in the world.

(iii) Goal-setting & Visualization: This simple exercise is used by top athletes and uses creative visualization to support goal setting to create a sense of having already achieved the goal. It’s a good way to build and maintain motivation.

I use the concept of ‘personal experiments’ with coaching clients. This approach allows us to try techniques on for size, with no intrinsic sense of failure. We simply commit to the techniques for a given period of time (say two to four weeks) to allow ourselves to collect data. Yo-Yo Self-Help or Self-Helpless?

Self-help books thrive on repeat business. I knew this when I wrote mine,  Don’t Wait For Your Ship To Come In. . . Swim Out To Meet It. When this review appeared on-line, I realized why.

This book is an average self-help book, as you do need to apply the advice within if you are to gain something.

Apparently, for some people the quality of a self-help book is inversely proportional to the amount of effort the reader has to put in to follow the advice.

I still stand by my claim, that properly applied, it does work and offers an end to ‘yo-yo self helping’. Therein lies the rub!
